How to Spot Bad Concrete Work on Your Own Site Without an Engineering Degree

Almost every homeowner we meet in New Town or Salt Lake tells us the same thing when the frame of their house is going up, which is that they visit site three or four times a week, they walk around, they look at the columns and the slab and the shuttering, and they have absolutely no idea what they are looking at. They can tell a wall is crooked because a crooked wall is obvious, but concrete is different, because concrete looks finished the moment it is poured, it looks solid and grey and permanent, and the problems inside it are invisible until they surface years later as a damp patch on a ceiling or a rust stain running down a beam.

The uncomfortable truth is that most bad concrete work is not sabotage, it is drift, and drift happens because the mason is in a hurry or the water tanker did not arrive or the labour crew wanted to finish before it rained, and each of those small compromises is completely reversible on the day it happens and completely irreversible a week later. So the value of an owner who knows what to look at is not that they can replace the engineer, it is that they are physically present at moments when nobody else is, and they can raise a hand before the pour starts rather than after.

This piece is written for exactly that owner. We have delivered 330 plus buildings since 2014 across New Town, Salt Lake, Rajarhat and greater Kolkata, and the checks below are the ones we actually run on site, translated out of engineering vocabulary into things you can see, touch, smell and time with your own phone. None of this makes you a structural engineering professional and none of it replaces your consulting engineer's supervision, but all of it lets you ask the one question that changes outcomes, which is the question asked before the concrete goes in.

Understand What Concrete Actually Is Before You Judge It

Concrete is not a material that arrives finished, it is a chemical reaction that you are hosting on your plot, and the whole quality question comes down to whether that reaction was given what it needed. Cement plus water starts a hardening process called hydration, the aggregate and sand are essentially the filler and the skeleton, and the steel bars inside carry the pulling forces that concrete itself is terrible at carrying, which is why the whole system is called reinforced concrete. Once you hold that picture in your head, most site checks stop being mysterious.

For instance, the single most common quality failure in residential work anywhere in Kolkata is too much water in the mix, and it happens because wet concrete is easy to shovel, easy to pour, easy to spread with a rake, and a tired crew at four in the afternoon wants easy. The catch here is that every extra litre of water beyond what the reaction needs eventually evaporates and leaves behind a microscopic void, so a soupy mix produces a slab that looks identical to a good slab and carries meaningfully less strength while soaking up moisture like a sponge for the next forty years. That is the thing you are watching for, and you do not need a lab to watch for it.

The one thing to never let slide If you see labour adding water to concrete at the pour point because it is not flowing easily, stop the pour and call your engineer. Water added after batching is the most common and most damaging shortcut on residential sites, and it is completely invisible once the slab sets.

The second idea worth carrying is cover, which is simply the thickness of concrete between the outer face and the steel bar inside. That layer is what keeps air and moisture away from the steel, and when it is too thin the steel eventually rusts, rust expands, and the expansion pushes the concrete off in flakes. Every rust-stained balcony soffit you have seen in an older Kolkata building is a cover failure, and cover is decided by small plastic or concrete spacer blocks placed under the reinforcement before the pour, which takes a crew about twenty minutes and gets skipped constantly.

The Pre-Pour Walk, Which Is Where All Your Leverage Sits

The window that matters is the day before and the morning of a slab or column pour, because after that you are just a spectator. Walk the deck slowly and look down at the steel mat. You should see small blocks holding the bottom layer of bars clear of the shuttering, so the bars are floating in the middle of where the concrete will be rather than resting on the plywood, and if the bars are lying flat on the deck anywhere, they will end up with zero cover in that spot and they will rust first.

Then look at the tying. Bars should cross in a reasonably regular grid with binding wire at the intersections, spacing should look consistent rather than bunched in one corner and stretched thin in another, and where two bars are joined end to end they should overlap by a generous length rather than butting against each other. You are not measuring anything, you are looking for rhythm, and a well-tied mat has an obvious rhythm to it that a rushed one does not.

Look at the shuttering next. Plywood joints should be tight or taped, props should be plumb and standing on a firm base rather than on loose soil, and the deck should not visibly sag when four people stand on it. Gaps in shuttering let the cement paste leak out during the pour, and paste leaking out is exactly the fine material that was supposed to bind everything together, which is why honeycombed patches so often appear right where the formwork had a gap.

  • Water and curing arrangement ready before the pour starts

The last item on that list matters more than people expect. If nobody has arranged for water, hessian and a curing plan before the pour, curing will be improvised, and improvised curing in Kolkata heat means a slab that dries out in its first two days and never reaches the strength it was designed for.

Watching The Pour Itself Without Getting In The Way

Stand at the edge, not in the middle, and watch three things. First, consistency. Good concrete arriving at the deck should look like thick porridge that holds a slumped shape, not like a milkshake that runs and self-levels and pools around the shovel. If it spreads out on its own and leaves a shiny film of water on top, it is too wet.

Second, the vibrator. There should be a needle vibrator running, it should be dipped in vertically and pulled out slowly, and you should hear the note of the machine change as air escapes. Concrete that is only tamped with a rod or beaten with a plank will trap air pockets, and those pockets become honeycombs. At the same time, over-vibrating in one spot for a minute is its own problem because it separates the heavy aggregate down and the paste up, so what you want to see is steady, moving, disciplined use.

Third, continuity. A slab should be poured in one go wherever possible, because if the crew stops for two hours and resumes, the boundary between old and new becomes a cold joint, and cold joints are where water gets in later. If a break is genuinely unavoidable, the engineer should decide where the construction joint sits, not the labour sardar deciding based on where they got tired.

Treat those figures as the general practice we follow on our own sites rather than as a code citation, because the actual curing period and mix specification for your building must come from your structural consultant's drawings and the applicable building code requirements for your project.

Curing, Which Is The Cheapest Thing To Do And The Easiest To Skip

Concrete does not dry, it cures, and the difference is the whole ball game. Hydration needs moisture to keep going, so a slab left uncovered under a Kolkata April sun stops gaining strength within a day or two, develops fine surface cracks, and permanently underperforms. Curing costs almost nothing, it is water, hessian, ponding bunds and somebody's attention for a week, and it is skipped more often than any other step because it happens after the exciting part is over and the crew has mentally moved on.

What good curing looks like on site is genuinely simple. The slab surface should be visibly wet whenever you visit during the curing period, not damp in patches and bone dry elsewhere. Ponding with small mud or mortar bunds holding a shallow film of water is the classic method and it works. Vertical surfaces like columns and walls cannot hold water, so they need wrapped hessian or gunny that somebody actually re-wets rather than a sack that was soaked once on day one and has been crisp ever since. During monsoon you get help from the weather, but you also get the opposite problem, which is rain hitting a fresh unset surface and washing the fines out, so a pour with heavy rain forecast within a few hours should be postponed, full stop.

Reading A Slab After It Has Set, And What The Defects Actually Mean

Once shuttering strikes, the soffit tells you the story of the pour, and you can read it. Honeycombing shows up as rough patches where you can see the individual stones with gaps between them, and it means the paste did not reach that spot, usually because of congested reinforcement, a formwork leak or missed vibration. Small isolated patches get repaired properly with the engineer's method, but honeycombing running along a column base or clustered at beam junctions is a conversation about supervision, not a patch job.

Fine hairline cracks in a random web pattern on a top surface are usually shrinkage from poor curing, and while they may be cosmetic they are also a signal that curing was neglected, which means you should assume the rest of the curing was equally casual. Cracks that run in a straight line, follow the direction of the bars underneath, or appear at consistent spacing are a different animal and they need a structural opinion, not reassurance from the contractor.

Then there is sound. Tap the soffit and a column face with a hammer handle or the back of a screwdriver and listen. Sound concrete rings with a sharp click, delaminated or hollow concrete gives a dull thud, and a whole patch that thuds tells you there is a void behind the skin. This is genuinely the crudest test in the world and it is the one that has caught the most problems for us on inherited or renovation sites, because when we take on a renovation and remodelling project the existing structure has no drawings and no history, so tapping and looking is where the survey begins.

The important thing about that table is what it does not say, because none of these are things you fix yourself, and the correct owner response to every one of them is documentation plus escalation. Photograph it with something for scale, note the date, and send it to your architect and engineer in writing. Written records also matter later when defect liability under your contractor agreement comes up, and how that liability is worded, how long it runs and what it covers is a matter for your own lawyer to advise on rather than for us to rule on, so get your construction agreement reviewed legally before you sign it.

Why This Is Really A Contract And Sequencing Problem

Here is what a decade-plus of running sites teaches you, which is that concrete quality is mostly decided before anyone mixes anything. It is decided by whether the mix design came from a structural consultant or from the mason's memory, by whether the contract specifies who supplies cement and who supplies water, by whether the schedule left room for curing between floors, and by whether somebody with authority is on site at the pour. Everything you check with your eyes is downstream of those decisions.

That is also why the argument over cheap contractors is usually a false economy. When we take clients through what it actually costs to build a house in New Town, the gap between a properly supervised structure and a bargain one is a modest share of total project cost, and it buys you the difference between a building that ages quietly and one that starts demanding repairs in year six. Sequencing matters just as much, since a rushed frame drags every downstream trade with it, and if you are still deciding whether to bring in an architect or an interior designer first, the honest answer is that structural decisions come first because they constrain everything else.

The other thing owners underestimate is how much of the frame is fixed by the sanctioned drawings rather than by site judgment. Column positions, slab levels, projections and cantilevers all trace back to the approved plan, so any site-level change to concrete geometry is not just a technical question, it is a compliance question, and it can create a mismatch that surfaces much later at completion stage. What To Do When You Already Suspect Something Is Wrong

If you are reading this because a slab already looks wrong, resist two instincts. Do not let anybody plaster or tile over the area to see if it settles down, because finishes hide evidence and make later diagnosis expensive, and do not accept a verbal reassurance from the contractor who did the work as the final word, since that is the one opinion in the room with a direct interest in the answer. Get an independent structural assessment, in writing, with a documented repair method if repair is needed.

Practically, that means photographing the affected areas with a tape or a coin in frame for scale, noting pour dates from your site diary if you kept one, and sharing everything with your architect and consulting engineer together rather than separately. Cost of remedial structural work varies enormously with what is wrong, and as of writing, minor localised repairs sit in a very different bracket from anything involving jacketing or member strengthening, so treat any number you hear early as indicative only until a method statement exists. Anything involving strengthening also has knock-on effects on room dimensions and finishes, which is where the design side and the structural side have to be talked through in one conversation rather than two.

Keep a five-minute site diary Date, weather, what got poured, who was present, and three phone photos. It takes five minutes a visit and it is the single most useful document you can own if a dispute or a defect investigation ever happens.

Bringing In The Right Eyes At The Right Time

None of this is meant to turn you into a supervisor, and honestly, an owner trying to run quality control alone tends to slow the site down while missing the things that matter. What the checks above buy you is escalation judgment, which is knowing when something deserves a phone call and when it does not, and that is a genuinely valuable thing for an owner to have because your architect and engineer are not standing on your deck for eight hours a day and you sometimes are.
