How an Architect Coordinates Structural, MEP and Interior Teams

Most of the trouble we get called into on a half-built house in New Town has nothing to do with bad design taste, and everything to do with three teams that never actually spoke to each other. The structural consultant sized the beams off one version of the plan, the plumber and the electrician showed up on site months later and cut what they needed to cut, and then an interior contractor arrived at the end and discovered that the false ceiling he was promised has a 600 mm beam running straight through the middle of the living room, right where the client wanted a clean sweep of light.

None of those three people did anything wrong on their own terms. The structural engineer designed a safe frame, the MEP contractor delivered water and power to every room, the interior team built what was drawn. What was missing was the person whose job it is to hold all three drawings on top of each other and check that they agree before anything gets cast in concrete, and that person is the architect.

We are Studio Contour, an architecture and interior design practice working out of New Town, Kolkata since 2014, and across 330+ buildings delivered in New Town, Salt Lake, Rajarhat and greater Kolkata we have found that coordination is not a soft skill you add on top of design, it is most of the actual work. So this piece is about what that coordination looks like week by week on a real plot, what it costs you when it is missing, and what you should be asking any architect you are about to hire.

The three teams, and what each one is actually optimising for

A house of any size has at least three technical teams pulling on it, and each one has a perfectly rational objective that is slightly in tension with the others. The structural consultant is optimising for safety and economy of the frame, so left alone he will happily give you a deeper beam or an extra column because that is cheaper in steel than a longer span. The MEP team, meaning mechanical, electrical and plumbing, is optimising for the shortest, most serviceable routes for water, drainage, power and air conditioning, so left alone they will run a soil stack down whichever wall is closest to the toilet regardless of what that wall is doing in the elevation. The interior team is optimising for the finished experience, ceiling heights, sight lines, storage, the way light falls on a wall, and they usually arrive last with the least room to negotiate.

The catch here is that all three are working on the same 24 or 30 feet of frontage, and in New Town and Salt Lake the plots are tight enough that there is very little slack anywhere. When the setback on the side is fixed and the floor area ratio is fully used, you cannot solve a clash by simply moving the wall out by a foot, so the clash has to be solved on paper by someone who understands all three languages. That is what we mean when we talk about coordination in residential architecture, and it is the single largest reason projects run over budget in this city.

Coordination starts at the sanction drawing, not at the working drawing

There is a habit in Kolkata of treating the sanction drawing as a separate, almost bureaucratic exercise, something you get done to satisfy the authority, after which the real design begins. We think that is backwards, because the sanction drawing is where the column grid, the staircase position, the shaft locations and the built footprint get frozen, and every structural and MEP decision downstream inherits those choices whether anyone intended it or not.

Sumana Kumar, the principal architect at our studio, works on the principle that if the shafts and the column grid are wrong at sanction stage, no amount of clever interior work later will fully recover it. So on our projects the structural consultant sees the plan before it goes for sanction, and we mark plumbing shafts, electrical riser positions and outdoor unit locations for the air conditioners on the same drawing, even though the authority does not require that level of detail. It takes an extra ten days at the front of the project and it removes most of the clash risk from the following eighteen months.

What the structural conversation actually sounds like

On a typical G+3 in Action Area II, the first serious coordination meeting is between us and the structural consultant, and it is mostly an argument about where columns are allowed to land. We come in with a plan that has a clear living and dining span, a staircase that gets daylight, and a car park at ground level that has to take two cars plus circulation. He comes in wanting columns at comfortable centres so the reinforced concrete frame stays economical, and those two positions rarely agree on the first pass.

What usually resolves it is trading depth against position. We will accept a deeper beam in a place where the ceiling is going to be high anyway or where a wardrobe will sit under it, in exchange for keeping the living room span clean, and we will accept a column inside a wall thickness if the wall is not doing anything in the elevation. For instance, on the DE Block residence in New Town the parking bay drove the entire ground floor grid, and once that grid was fixed we designed the upper floors to sit on it rather than fighting it, which is why nothing above needed transfer beams.

The part homeowners underestimate is that these trades have to be made while the layout is still soft. Once the client has emotionally committed to a plan and the family has been shown a 3D view, moving a column feels like a betrayal, so we prefer to do the structural pass before the pretty images exist. That is also why we treat 3D visualisation and rendering as a step that comes after the grid is settled, not before.

MEP is decided on the drawing, not by the plumber on site

The single most common failure we see in Kolkata houses is that MEP was never designed, it was improvised. Someone decides on site where the geyser goes, someone else chases a wall for a conduit after plaster, the AC copper line is drilled through a beam because nobody left a sleeve, and the outdoor units end up bolted to the front elevation because no one allocated a ledge for them.

Designed MEP means a few concrete things. It means every wet area on every floor stacks over the one below so the drainage runs straight down a shaft rather than snaking through a false ceiling on the floor beneath. It means sleeves and cut-outs are marked on the structural drawing before casting, so nobody drills through a beam later. It means the electrical load is estimated room by room and the DB position is fixed with the riser, and it means the air conditioning outdoor units get a designated, ventilated, serviceable position that is not the balcony your client wanted to sit in. It also means designing for the Kolkata monsoon properly, so terrace slopes, rainwater downtakes and waterproofing details are settled at the drawing stage rather than after the first heavy season.

The interior overlay, which is where coordination gets tested

Interiors are where every earlier decision either pays off or presents its bill. A false ceiling and lighting design needs a known, uniform clearance to work, and that clearance is whatever the structure and the services left behind, so if beams and ducts were coordinated you get a clean 9 feet 6 inches finished height, and if they were not you get a stepped ceiling that looks like an apology.

The same applies in the kitchen. A modular kitchen depends on the water inlet, the drain, the chimney duct and roughly six to eight power points landing within millimetres of where the module drawing says they should, and that only happens if the kitchen layout was finalised before the plumbing was cast rather than after. On our projects the residential interior design team sits in the coordination meetings from the structural stage onward, precisely so that the interior drawing is an overlay on a known reality rather than a wish placed on top of a finished shell.

Where a family is following Vastu Shastra, that has to enter the conversation at grid stage too, because kitchen and toilet positions driven by orientation directly affect where shafts and columns can go, and we would rather resolve that in week two than in month eight.

How we run it, week to week

Our coordination routine is deliberately unglamorous. There is one master set of drawings that the studio owns and issues, and every consultant works on the current revision of that set rather than a copy someone forwarded on WhatsApp three months ago. Revisions are numbered and dated, superseded sheets are withdrawn, and the site engineer is told explicitly which revision is live.

Before any major casting there is a clash review, where we lay the structural, plumbing and electrical layouts over the architectural plan and physically walk through the conflicts. Then there is a weekly site meeting where the contractor, the site engineer and whichever consultant is relevant that week are in the same conversation, and decisions taken there are written down and issued, because a decision taken verbally on a site is a decision that will be remembered three different ways.

None of this is exotic, it is just discipline, and it is the difference between a project that finishes close to its estimate and one that quietly bleeds fifteen percent through rework. What to ask before you sign

When you meet an architect, the questions that separate a coordinated practice from a drawing service are fairly simple. Ask who appoints and instructs the structural consultant, and whether that consultant sees the plan before sanction or after. Ask when the MEP layout gets drawn, and ask to see a marked-up structural drawing from a previous project with sleeves and cut-outs on it. Ask who runs the weekly site meeting and who issues the minutes. Ask, plainly, what happens when the interior team finds a beam in the wrong place, and whose problem that is.
